Why AI SaaS margins are different

Traditional software costs roughly the same whether a user logs in once or a thousand times. AI is the opposite: every message costs you tokens, so your costs scale with usage, not just headcount. That’s why a price that looks fine on paper can quietly lose money once power users start hammering the model. This calculator makes that visible: revenue, API cost, gross margin, and the break-even point, the usage level where a paying user stops being profitable.

The honest caveats

  • The default prices are illustrative tiers (as of June 2026), editable. Put in your model’s real numbers.
  • Real token counts are usually higher than you think: system prompts, conversation history, RAG context, and retries all add tokens. Estimate a single call with the Token Counter.
  • This is gross margin on model cost. It ignores salaries, marketing, and Stripe fees, real businesses have more costs than tokens.

Is this a real quote for my model?

No. The tiers are round-number bands reflecting common pricing, not a live price sheet. Every field is editable, paste your provider’s actual per-million-token rates for an accurate result.

What's the "break-even messages" number?

The messages-per-day at which one paying user’s token cost equals what they pay you. Below it you profit on that user; above it you lose money on them. It’s the single most useful number for pricing an AI product.

How do I handle a free tier?

Set the “on free tier %.” Free users generate token cost but no revenue, so they drag your margin. The calculator shows how much that free usage is costing you.
